KPI's for Freedom: The 4 Numbers Every Owner Should Track to Step Back

That's not a compliment to how hard you work, it's usually a warning sign about visibility. When you're the only person who truly understands the financial position of the business, delegating with confidence becomes almost impossible.


It's important as a business owner to build the right information framework, so you can visibly see how your business is performing without being in the room for every decision.


Start with these 4 numbers:


Gross Profit Margin %


Gross margin is the percentage of revenue left after your direct costs e.g. the materials, labour, and delivery costs that vary with product or service. It tells you how profitable your core product or service is, before fixed overheads are taken into consideration.


Why it matters: If your gross margin is healthy, the business has room to absorb fixed costs and still generate profit. If it's being squeezed by low pricing, cost pressure or inefficient delivery, everything else suffers downstream.


How to calculate it: Gross Profit/Revenue x 100


Net Profit Margin %


Net profit margin is what's left of your revenue after every cost in the business has been paid, direct costs and fixed costs included. It tells you how efficient your business is at retaining the revenue you earn after all costs.


Why it matters: Gross margin tells you if your core offering is profitable but it stops before overheads. A business can look healthy at gross margin level and still be losing money once wages, rent, admin costs etc are added in. Net profit margin is the number that answers the real question, is the business actually making money.


How to calculate it: Net Profit/Revenue x 100


Cash Runway


Cash runway is how long your business can continue operating at current cost levels if no new revenue came in, usually expressed in months.


Why it matters: It's the single best measure of financial resilience. A business with 3 months of runway is fragile. One with 6 months has options. One with 12 months can take calculated risks, make longer-term decisions and weather unexpected shocks without panic.


How to calculate it: Current Bank Balance ÷ Monthly Net Burn Rate


Debtor Days


Debtor days measures how long it takes, on average, for your customers to pay you after you invoice them.


Why it matters: Every day added to your debtor days is cash sitting in someone else's account. A good benchmark is around 30 days but this can vary by sector. High debtor days are one of the most common causes of cash flow pressure in growing businesses, even profitable ones.


How to calculate it: Debtors / Annual revenue x 365


Making These Numbers Work for You


Tracking these four numbers isn't enough on its own. What makes KPIs powerful is the process that sits around them:


  • Review them at the same time every month, ideally as part of a short, structured management accounts review

  • Set targets

  • Use them to drive value adding conversations with your team, your finance partner and yourself

  • Act when something moves outside your expected range


When the right information is visible, clear and consistent, you can lead your business from the front rather than being buried inside it. That's when stepping back and becoming more strategic with your decision making becomes possible.
